Per-client margin is the number that lies to you.
Almost every agency operator can quote their per-client margin from memory. Client pays $2,000, burns 600 minutes, minutes cost $0.18, so the spread is about $1,892 and the margin is 94 percent. That number is arithmetically correct and it is also the reason a lot of agencies with healthy-looking spreadsheets end the month with less cash than they expected. It compares one variable cost against one invoice and quietly excludes everything you pay whether or not a single call connects.
Fixed spend is where the book actually gets decided. The engine subscription, the CRM, the automation tool, the billing layer, the hosting for the dashboard someone built, and the developer retainer that keeps the whole thing from drifting apart. Call it $900 a month, which is conservative for a stack of five to seven tools. Across twenty clients that is $45 each and effectively invisible.
