The retainer is not the number. The rate is.
Every client you serve has two costs you never invoice: the hours to build the thing and the hours to keep it running. Add them across the whole relationship, divide the revenue by that total, and you get the only pricing number that tells you whether the work is worth doing. A 1,500 dollar retainer with 12 build hours and 5 management hours a month over 12 months is 72 hours for 18,000 dollars, or 250 dollars an hour. The same retainer at 10 management hours is 132 hours and 136 dollars an hour. Two clients, identical invoices, and one of them is roughly half the business.
Onboarding is what makes early months look brutal. It is a fixed cost paid entirely up front while revenue arrives in monthly slices, so month one carries the build hours plus the management hours against a single payment while month seven carries only the management. That gap is why a portfolio full of clients who leave at month four never feels profitable regardless of what you charge, and it is the clearest case for a separate setup fee: it prices the spike where the spike happens instead of asking a year of retainer to quietly absorb it.
Retention moves the rate more than pricing does, which surprises most operators the first time they see it. Because build hours amortize across every month the client stays, taking a relationship from 3 months to 12 can nearly double the effective rate with no change to the invoice at all. Raising the retainer cannot produce that jump. This is also why churn masquerades as a pricing problem: the agency feels underpaid, raises prices, loses more clients, and ends up worse off, when the real fix was keeping the same clients long enough to stop re-paying the build.
